Most founders are convinced they need more leads. So they spend more on ads, chase more virality, and add more channels. But when I audit their business, the leads are almost always already there, coming in through referrals, DMs, website forms and WhatsApp. The demand exists. It just dies in the gap between “enquiry” and someone actually following up.
That gap is the most expensive thing in your business, and almost nobody measures it.
Speed is the lever you’re ignoring
The data on response time is brutal. Harvard Business Review found that responding to an inbound lead within an hour makes a meaningful conversation nearly seven times more likely than waiting even sixty minutes longer. Razorpay lifted B2B conversion by around 60% simply by replying faster. Speed to first response is not a nice-to-have. For most businesses it is the single biggest, cheapest lever available, and it’s sitting untouched.
Think about what that means. You have already paid to create the demand, through your brand, your content, your ad spend. Letting an enquiry sit unanswered for a day is like filling a bucket with a hole in it and responding by pouring in more water.
Fix the bucket before you pour in more
Before you spend another rupee on generating demand, fix the four things that stop it leaking.
First, capture every lead in one place. If your enquiries live across three inboxes, a WhatsApp number and someone’s memory, some of them are already lost. One destination, no exceptions.
Second, respond in minutes, not hours. The first credible reply usually wins the deal, long before the best offer does. Set the expectation internally that inbound gets answered fast.
Third, give every lead one owner. “Someone will get to it” reliably means no one does. A named person is accountable for each enquiry from first touch to close.
Fourth, follow up five to seven times, with proof. Most deals are lost in the silence after the first message, not at the first no. Each follow-up should add something: a case study, a relevant result, an answer to the objection you know is coming.
This is a conversion problem, not a lead problem
When founders tell me their marketing isn’t working, the instinct is to look at the top of the funnel. Nine times out of ten, the leak is further down, in the handoff between marketing and follow-up. Fixing it costs almost nothing compared to buying more traffic, and it compounds, because every future lead you generate now converts at a higher rate.
So before you approve the next ad budget, ask a simpler question: how fast does an inbound lead get a real, human reply in your business right now? If the honest answer is measured in hours or days, that’s where your growth is hiding.
